Carcass to counter: managing inventory shrinkage and spoilage in a busy Kenyan butchery

In a butchery, profit hides in the gap between what you buy and what you sell. A carcass loses weight to trimming, moisture and offcuts, and a little theft or spoilage on top can quietly erase a month's margin. Here's how to see and control that gap.

Where the meat — and money — goes

Between the carcass on the hook and the cuts on the counter, weight disappears: bone, fat, trim, drip loss and moisture shrinkage. Some of it is normal; some of it is loss you can prevent. The problem is a normal till can't even see it.

Weigh-to-price is the foundation

If you're pricing by eye, you're leaking money on every sale. Weighing to price per kilo, with tare, means every gram is charged for — and every sale becomes a data point you can measure yield against.

Track carcass-to-cuts yield

Record what you received (the carcass) and what you sold (the cuts). The difference is your yield. When you know your expected yield, an unusually low one on a given day points you straight at the problem — before it becomes a mystery at month-end.

Set a shrinkage tolerance

Meat legitimately loses moisture. Setting an allowed shrinkage percentage per product lets the system flag only the losses that run over tolerance — the exact item and day — so you ask a specific question instead of suspecting everyone.

Account for spoilage properly

Wastage happens; hiding it doesn't help. Recording damaged or expired stock as a proper loss keeps your profit honest and shows whether cold-room management needs attention.
